Time as Lens

  4. Access to practitioners: 30 to 60 minutes with 3 to 5 people who do the actual work
  5. Your own observations: Time spent watching work in progress (minimum 2 hours)

Documentation alone will mislead you. The gap between documented process and actual practice is where cognitive tax hides.


Step-by-Step Process

Step 1: Map Decision Points (45 to 60 minutes)

For each primary activity, identify every decision point:

  • Where does someone choose between options?
  • Where does someone verify information?
  • Where does someone interpret ambiguous input?
  • Where does someone remember something unwritten?

Document each decision point with:

  • Trigger (what prompts the decision)
  • Options (what choices exist)
  • Information needed (what data informs the decision)
  • Consequence of error (what happens when the decision is wrong)

Step 2: Identify Context Switches (30 to 45 minutes)

Track the transitions in a typical workflow:

  • How many systems does someone touch to complete one process?
  • How many times does work pause while waiting?
  • How many interruptions occur during focused work?
  • How often does someone restart a task after interruption?

Count switches. Do not estimate. Observation reveals switches that practitioners no longer consciously notice.

Step 3: Surface Hidden Dependencies (45 to 60 minutes)

Through interviews, identify:

  • "The person you have to ask": Who holds knowledge not captured in systems?

Rate uncertainty on a 1 to 5 scale:

  2. Generally confident, occasional surprises

Step 5: Calculate Cognitive Load Score (30 minutes)
